Lead Gen vs. Brand Awareness: Where SMBs Should Spend First

Every small and mid-size business we talk to has the same budget problem: they have enough marketing dollars to do one of the obvious options well, but not all of them. They want to know which one to pick first. The most common version of this question is 'should we run outbound lead gen, or should we invest in long-term brand and content marketing?' Our honest answer usually surprises them. Here's the framework we use.

The two questions that decide it

The right answer for your business depends on exactly two things. First: how fast do you need revenue? Second: how much do your prospects already know about you when they walk in the door?

Most SMBs get this wrong by answering a different, related question: 'which strategy do I feel good about?' Content and brand marketing feels good. Cold outbound feels icky. People pick content because they want to be the kind of company that grows through genuinely useful content, not the kind that sends cold emails. Totally understandable. Also often wrong for where they actually are in the business.

If you need revenue in the next 90 days: lead gen

There's no version of content marketing that generates revenue in 90 days. Zero. The fastest content plays we've ever seen take 6 months to show real pipeline impact, and that's for founders who publish prolifically and already have a small audience to seed. A typical SMB blog takes 12-18 months to become a meaningful lead source, if ever. That's fine — content is a great long-term compounding asset. It's a terrible way to pay payroll next quarter.

Lead gen, by contrast, generates pipeline in weeks. Our own engagements typically start delivering the first leads by week 3-4 and hit their target range by week 6-8. If your runway is short, or you need a predictable pipeline to fund your next hire, or you're a founder doing your own sales and just need warm conversations to have — outbound lead gen is the right first investment.

If nobody's heard of you: probably still lead gen

This is the counterintuitive one. The instinct is 'we need to build awareness first, then convert'. But here's the thing: cold outbound is itself an awareness-building activity. Every email you send to a prospect who matches your ICP is a data point they now have about your existence. Even if they don't reply, some of them will remember your name. Three months of cold outbound builds more targeted awareness than three months of blogging, because you're talking directly to the people you care about instead of hoping they find you.

The exception is if you're selling to a small, tight-knit community where cold outbound would actively damage your reputation. In niche professional communities where everyone knows everyone, a sloppy cold email makes you the villain of the Slack group. In those cases, you need a warmer path in — personal intros, speaking at industry events, well-written content that gets shared inside the community.

When content is the right first move

Content and brand are the right first move in exactly two scenarios. First: when you have 12+ months of runway and want to build a compounding, long-lived asset. Content you write today will keep generating leads for years. It's just slow. Second: when you're in one of those tight-knit markets where outbound would damage you. In those cases, content, speaking, and genuine community participation are the only viable channels.

The answer almost nobody wants to hear

For most SMBs, the right sequence is outbound lead gen first, then content marketing second, once the lead gen pipeline is paying for it. Start with what generates revenue now. Use that revenue to fund the long-term asset. Don't skip step one because step two feels more prestigious.
